Why Shein’s 273M-customer scale is a margin signal

Shein’s Hong Kong debut gave it a $26.3bn valuation, then its shares fell on the first day. The company reported more than 273 million active customers and over one billion orders in the year to the end of March 2026. The disclosed model—many small orders across about 160 markets—makes inventory velocity and landed cost the first audit levers.

For operators in fast fashion, the warning is that a high-volume, low-ticket model can expose a P&L that was already thin. After the US ended a small-package import duty exemption, Shein reported a $99m quarterly loss in July. The EU imposed a €3 tax on low-value imports. Customer acquisition only works when supply-chain and import costs stay below the price point.

Run the velocity audit before the next tariff line

1. SKU sell-through and days of inventory

Start at the SKU level, not the brand level. A fast-moving store can look healthy in revenue while carrying dead stock that eats cash. For each style, calculate units sold per week, ending inventory, and days of inventory. If a SKU is not selling fast enough to cover holding, markdown, and return costs, it is not a growth asset; it is a liability wearing a trend label.

  • Rank SKUs by sell-through, not by units sold. A style that moves a large share of a small order is stronger than one that moves a small share of a large order.
  • Flag any SKU whose days of inventory exceed the time it takes to reach a markdown threshold. The test is whether you can sell it at full price before the margin disappears.
  • Separate core staples from trend SKUs. Staples can carry slower velocity; trend SKUs cannot.

If you cannot defend the depth of a SKU with sell-through data, cut the next order or stop buying it.

2. CAC vs. repeat purchase rate

Low-ticket apparel is unforgiving when acquisition costs are treated as a marketing line instead of a unit-economics line. If your CAC is higher than the contribution margin on the first order, you are buying customers with money you do not have. Repeat purchase rate is the only realistic offset, but it must be measured against the cost of earning it.

  1. Calculate CAC by channel, including creative, media, shipping incentives, and any discount used to close the first order.
  2. Calculate first-order contribution margin after product cost, duties, payment costs, shipping, and returns.
  3. Measure repeat purchase rate at the interval your customers actually shop, not at a fixed window that flatters or punishes the model.
  4. Compare the lifetime contribution of a repeat buyer to the CAC of the first order. If the gap is small, the channel is not scalable; it is a leak.

Worked example: a $12 top with a $4.50 landed cost, $1.10 payment and shipping cost, and $0.80 return cost has a first-order contribution of $5.60. With a $3.20 CAC, the first order still contributes $2.40 after acquisition, so the CAC is recovered on the first order. At a 25% repeat rate, and assuming the repeat order has the same contribution, the expected repeat contribution is $1.40, lifting expected contribution to $3.80 per acquired customer.

If repeat purchase rate is weak, more traffic will not fix a broken unit model.

Protect margin before the tariff line gets thicker

3. Gross margin after duties and payment costs

Reported gross margin is not the number that pays your bills. The number that matters is gross margin after import duties, payment processing, shipping, and returns. In low-ticket e-commerce, a small percentage shift can erase the entire contribution. A duty change that adds a few dollars to a landed cost can turn a profitable SKU into a loss leader without changing the retail price.

Build a landed-cost model for every SKU: factory price, freight, customs duties, brokerage, payment fees, and expected return rate. Test it against a tariff shock. If margin disappears when duties rise, your pricing is waiting for the next policy change to expose it.

  • Price from the landed cost, not the factory cost.
  • Keep a buffer for payment and return costs, because those are the first line items founders forget until the P&L gets ugly.
  • Review margin by market. A SKU that works in the United States may not survive the same cost stack in another region.

4. Tariff and de minimis exposure by market

Shein’s $99m quarterly loss in July after the US ended a small-package import duty exemption shows trade policy can move faster than a product roadmap. The EU’s €3 tax on low-value imports shows the pressure is not limited to one region. Map exposure by market, SKU, and shipping method.

Do not assume a low-value import exemption will persist. Ask what happens to margin if the exemption ends, the tax rises, or the carrier changes how it clears packages. If you lose money on top sellers, you have a structural problem.

5. One supply-chain contingency for border delays

Tariffs are not the only border risk. Delays are. A customs hold, carrier backlog, or documentation error can turn a fast-fashion SKU into a slow one. You need one credible fallback, tested on paper and, if possible, in a small batch.

  • Identify the single most likely delay: customs clearance, carrier handoff, or supplier documentation.
  • Choose one alternative: a different broker, a bonded warehouse, a regional supplier, or a smaller but faster production run.
  • Set a trigger: if clearance exceeds a defined window, activate the fallback instead of waiting for the SKU to die.

Run the audit monthly. Make the same three decisions: cut weak SKUs, shift spend from leaky channels, and reprice any SKU exposed to duties or delays.
