Replace Inherited NRR and Payback With Current Medians

Re-baseline NRR, payback, and channel costs before approving the next growth budget.

You are about to approve a growth budget, and the deck still carries a retention number and a payback number from an older market. Before you sign it, re-baseline NRR, payback, and channel costs to the current medians.

The re-baseline is three steps:

  • Map average contract value and contract term to the retention medians.
  • Set payback before scaling spend.
  • Choose retention, new logos, or channel mix from the gap.

Start with retention, not acquisition

Map your average contract value (ACV) and standard term to the retention medians before you touch acquisition. The 2025 actuals from a survey of 1,000+ private B2B SaaS companies above $1M annual recurring revenue (ARR) put median net revenue retention (NRR) at 101% and median gross revenue retention (GRR) at 91%.

Low ACV and short terms usually need more new logos to offset churn. Higher ACV and longer terms can rely more on expansion. A single company-wide target rarely fits; a seat-based product and a platform product are not the same business even when they share a logo.

If gross retention is poor, net retention can obscure it. Expansion can offset churn, but churn is what undermines payback. Start with the cohort that renews soonest, then decide whether the fix is product, pricing, or sales motion.

Set payback before you add spend

Set your payback target to the current median before you add headcount or media. The FY2025 actuals from a 198-reporter SaaS sample put median customer acquisition cost (CAC) payback at 16 months, down from 18 months in 2024.

Payback is a constraint on how much growth you can afford to buy. When payback is long, every extra dollar of acquisition has to justify the spend. If your model needs a faster number to justify spend, the fix is usually pricing, packaging, or sales cycle, not a bigger ad budget.

A shorter target is not automatically better. It can force you to buy only the cheapest logos, which may be the worst ones. A longer target is not automatically worse. It fits a high-ACV product with a long sales cycle.

The board will care about efficiency. The FY2025 actuals from 110 reporters put median Rule of 40, a growth-and-profit score, at 25%, up 10 percentage points from 15% in 2024. The 96-reporter sample put median ARR per employee at $193,000, up 29% from $150,000.

Spend the next dollar where the gap is

The gap you just measured decides the allocation. If retention is below the median, put the next dollar into onboarding, health checks, or a feature that makes renewal easier. When retention is above the median but new logos are weak, acquisition is the lever.

Paid social is often the most expensive channel for a weak buyer fit. The 2026 B2B Paid Media Benchmark put median LinkedIn cost per lead at $202 across 138 advertisers, based on $57.6M of 2025 ad spend from 153 B2B advertisers.

Search is not free. A US study found that 68.01% of Google searches ended without a click in the first four months of 2026. The 2024 US Google zero-click rate was 60.45%.

Use that to decide whether paid search is a demand capture channel or a demand creation channel. If your buyers already know the category, paid search can still work. When they do not, you need content, sales-led outreach, or partnerships before you scale the bid.

Even splits are what you do when you have not decided. Put the majority of the next increment on the lever with the clearest gap, and keep a small test on the second lever.

The test is whether the lever matches the ACV band and contract term you actually have. Retention wins when the product holds usage and the base is healthy. New logos are the option when the market is large enough to absorb the cost. Channel mix is the adjustment when one paid source is too expensive to carry the whole plan.

For the board update, show the old target, the new median, and the decision. If the decision is to hold spend, say so. When you shift spend, name the channel you are cutting.
